Ola’s Execution Problem, Uber Moves Karnataka HC, and Paytm’s Sorrows

Bhavish Aggarwal has not built three unrelated companies. He has repeated the same strategic mistake in three industries: announce the empire before building the operating system required to support it.

Ola Cabs belonged to India’s subsidy-led marketplace era. Ola Electric rode the EV and localisation wave. Krutrim arrived with generative AI and technological sovereignty. Each addressed a real opportunity and borrowed from a successful global model. Ola Cabs mirrored Uber, Ola Electric borrowed Tesla’s direct-sales and vertical-integration playbook, and Krutrim tried to combine OpenAI, Mistral, CoreWeave and an indigenous chip company.

The intended structure was intelligent. Ola Cabs would control mobility demand and data. Ola Electric would control the vehicle and battery. Krutrim would supply maps, cloud and AI. Together, they could own the customer, hardware and software.

The problem is that vertical integration works only when the individual businesses are strong.

Ola Cabs built scale through discounts and driver incentives, but subsidies were never a moat. While Ola kept treating Uber as the enemy, Rapido redefined Indian mobility around bikes, autos, lower fares and driver-friendly subscription economics. Ola Consumer’s FY25 revenue fell 42% to ₹1,171 crore, while its underlying loss doubled to ₹662.4 crore.

Ola Electric repeated the pattern at greater financial risk. It copied Tesla’s visible ambition without Tesla’s premium pricing, capital base or manufacturing maturity. Ola scaled sales and factories before service capacity. More than 10,000 consumer complaints followed. The EV market continued growing, yet Ola’s FY26 deliveries almost halved, revenue fell to ₹2,253 crore and losses reached ₹1,833 crore.

Krutrim was the clearest overreach. It pursued models, cloud, chips, data centres, maps and an assistant after raising roughly $50 million. Mistral later raised €1.7 billion in one round. Krutrim’s FY25 revenue was ₹101.7 crore, with most coming from Ola group companies, making external product-market fit difficult to judge.

Across all three, the sequence is familiar: announce big, expand fast, let execution fall behind, cut jobs and stores, then introduce a new narrative.

Bhavish’s personality once helped win subsidy wars. Manufacturing and AI infrastructure demand patience, delegation and process discipline. His problem is not lack of vision. It is moving to the next vision before the previous one has earned the right to finance it.
